Summary

  • include callable extension-host providers in the initial hosted MCP session projection
  • preserve deferred discovery for external vendor MCP providers
  • prove an arbitrary installed extension tool is listed and invoked from a fresh managed session
  • record the ET-048 live QA re-walk and strict teardown evidence

Root cause

daemonExtensionToolProvider implemented DeferInitialDiscovery, so hosted MCP bound a session before collecting tools from active installed extensions. The daemon registry could report an extension tool as callable while the managed provider never received an invocable tool reference.

The extension provider already owns availability, workspace scope, policy, and generation tracking. Removing this incorrect deferral restores registry/projection parity. The external MCPProvider remains deferred because its discovery may start remote vendor servers during the handshake.

Closes #371.

Verification

  • mise exec -- go test -race ./internal/daemon -count=1
  • mise exec -- go test -race -tags=integration ./internal/daemon -run TestDaemonE2EExtensionDistributionAcrossIsolatedHomes -count=1 -v
  • mise exec -- golangci-lint run ./internal/daemon/...
  • mise exec -- make build
  • make gate-full — PASS, 21,620 tests with 3 platform skips; tag.gpgSign=false was scoped to the command so temporary fixture repositories could create unsigned test tags under an operator environment with global tag signing enabled
  • make gate-status — full pass CURRENT, fingerprint d134daebea34b5bbf2ca0b8b9a53c7f246cdda32

QA

Fresh isolated lab:

  • manifest: /home/franciscpd/dev/qa-labs/compozy-hosted-extension-tool-bootstrap-20260813-151539-252959-lab/qa-artifacts/qa/bootstrap-manifest.json
  • arbitrary extension: qa-hosted, created from the official tool-provider-go template
  • managed session: sess-67821081fd92dcde with live Codex
  • hosted tool: ext__qa_hosted__search
  • result: No results for alpha
  • strict audit: PASS, no blockers or warnings
  • teardown: clean: true, no survivors
  • durable report: docs/qa/reports/2026-08-13-hosted-extension-tool-bootstrap.md

No UI surface changed, so screenshots are not applicable.

Compozy Impact Audit

  • Native tools: no compozy__* or extension ToolID, descriptor, schema, digest, risk flag, or capability gate changed. Hosted MCP bootstrap now includes already-callable ext__<extension>__<tool> descriptors.
  • Extensibility and hooks: active extension-host providers now participate in initial hosted MCP discovery. External vendor MCP providers remain deferred. Extension manifests, capabilities, subprocess protocol, hooks, resources, bridge SDKs, and config lifecycle are unchanged.
  • Workspace data isolation: discovery and calls retain the bound session workspace scope. The E2E installs the extension in an isolated consumer home and invokes it only from its registered workspace. No new stored datum is introduced.
  • Official Compozy skill: no update required. Existing extension authoring and live descriptor guidance already describes this behavior; the fix restores the documented hosted MCP projection contract without adding commands or schemas.

Summary by CodeRabbit

  • New Features

    • Hosted MCP sessions now discover and expose installed extension tools during startup.
    • Extension tools can be discovered and invoked through hosted MCP connections.
    • Added structured logging for extension tool discovery.
    • Added support for reliable extension manifest refresh and workspace-specific tool discovery.
  • Bug Fixes

    • Invalid or unavailable extension manifests no longer prevent healthy extension tools from being discovered.
    • Repaired manifests are rediscovered automatically, even when file metadata is unchanged.
    • Extension tool listings now remain consistent across equivalent configurations.

Review Change Stack

Walkthrough

The change makes extension manifest discovery cached, workspace-scoped, and deterministic. It includes extension tools in hosted MCP bootstrap projection, adds provider logging, and verifies discovery and invocation through daemon and hosted MCP tests.

Changes

Hosted extension tools

Layer / File(s) Summary
Manifest catalog and cache
internal/extension/manifest_load.go, internal/extension/tool_provider_manifest_*.go
Manifest loading now separates file reads from TOML and JSON parsing. The provider caches manifest snapshots and resolved descriptors by content fingerprint, scopes snapshots by workspace, handles invalid manifests, and supports platform-specific metadata tokens.
Deterministic projection and provider wiring
internal/extension/tool_provider.go, internal/extension/tool_projection_generation.go, internal/daemon/native_tools.go
The provider accepts a configurable logger and request contexts. Projection generations use canonicalized runtime descriptors and manifest fingerprints instead of mutable counters. The daemon passes its logger to the provider.
Projection and hosted MCP validation
internal/extension/tool_provider_test.go, internal/daemon/native_extension_tool_provider_test.go, internal/daemon/daemon_extension_distribution_e2e_integration_test.go
Tests cover cache behavior, invalid-manifest recovery, workspace isolation, refresh serialization, bootstrap projection, and hosted MCP tool discovery and invocation.

Estimated code review effort: 4 (Complex) | ~60 minutes

Mergeability Score: 🔵 Low · up to 38d9d

This change makes installed extension tools available in fresh hosted MCP sessions while keeping external vendor discovery deferred. A bounded risk remains because a repaired extension may stay unavailable after an invalid manifest is cached, so merge is reasonable with explicit owner follow-up.

Greptile Summary

The PR makes installed extension tools available during initial hosted MCP bootstrap while keeping external vendor providers deferred.

  • Removes initial-discovery deferral from the daemon extension provider.
  • Isolates missing or malformed manifests so healthy extension tools remain available.
  • Adds content-aware manifest caching and deterministic projection-generation tokens.
  • Adds unit, integration, and live QA coverage for hosted extension discovery and invocation.

Confidence Score: 5/5

The PR appears safe to merge.

The previously reported broken-manifest bootstrap failure is fixed: invalid manifests are isolated per extension, while healthy tools remain projected and callable, and no blocking failure remains.

873-883: 📐 Maintainability & Code Quality | 🔵 Trivial | 💤 Low value

Avoid asserting on standard library and third-party parser error text.

Lines 881-883 assert that the JSON error contains "JSON" and the TOML error contains "toml:". These strings come from encoding/json and github.com/BurntSushi/toml. A library update can change the wording and break the test without a behavior change.

Assert on the stable wrapper text that loadManifestTOMLContent and loadManifestJSONContent add, for example extension: decode manifest, and keep the per-path distinction through the manifest path in the message.

As per path instructions: "Tests that verify Go standard library functionality" is listed as an anti-pattern to reject.

Document that ListForWorkspace always returns a non-nil slice.

manifestToolInfos in internal/extension/tool_provider_manifest_cache.go treats a non-nil result as authoritative and skips p.registry.List(). This fake returns make([]ExtensionInfo, 0) for an unknown workspace, so every workspace becomes authoritative and empty. A regression in the registry fallback path would not be detected by tests that use this fake.

Return nil when the workspace key is absent, so the fake matches the production contract.

272-288: 🚀 Performance & Scalability | 🔵 Trivial | 💤 Low value

Consider keying the tool cache by workspace scope.

p.cache.fingerprint holds one entry. The fingerprint starts with the workspace identifier, so alternating polls between two workspaces miss the cache on every call and rebuild the tool slice each time. The snapshot cache and the content-state cache still prevent repeated file reads and repeated parsing, so the cost is limited to cloning and sorting.

If workspace alternation is a normal pattern, replace the single field with a small map keyed by workspace scope.
