Summary

Window-management hardening for the desktop shell, driven by Pedro's live report that the flag-only zoom dropped a zoomed window back to its old rect when a second window tiled to an edge, and covered a tiled neighbour when zooming again.

  • Zoom is structural again. The zoomed unit (a window or its whole tab frame) becomes the only full-frame island of a desktop. It zooms in place when its desktop shows nothing else and moves to a fresh regular desktop otherwise (tabs and tiles still work there); the issuing client follows it. Unzoom returns the unit to the slot it left through the return-anchor ladder and removes the desktop the zoom created once it is empty; closing the zoomed unit removes it the same way. Tiling another window to a screen edge shrinks the zoomed island to the free zone and ends the zoom.
  • Version 3 migration. A stored version 3 arrangement migrates under the next revision and is persisted once at load, so a reconnecting browser refetches instead of keeping the pre-migration layout; a former focus desktop stays as a regular desktop hosting its owner as a lifted zoom. The web also treats a reconnect fence at an equal revision as authoritative.
  • Restore ladder. Exact source island first, then the structural anchor, then a still-tiled neighbour, then beside the focused window, then floating. A stack unit returns as one node so member order and the active tab survive.
  • Layout stream liveness (earlier in this workstream): server heartbeat frames, client stall watchdog with wake verification and jittered backoff, 409 self-heal with a transient notice, fence-ahead acceptance, empty-split prune after structural removals, plain-language refusal notices.

Verification

  • make gate PASS on commit a1baedd3a (codegen-check, go-lint, go-test, js-web lanes).
  • New internal/windowmanager TestZoom suite (15 cases) plus migration, daemon repository, api, cli, contract, spec, and native-tool suites under -race.
  • Web stream hook suite (18 cases, new equal-revision fence regression mutation-checked); Playwright E2E-003, E2E-137, E2E-041 pass.
  • Live lab walks on the final binary: zoom A0–A8 (11/11), parity P1–P5c (7/7), stream B1–B7 (7/7); strict QA evidence audit PASS; lab teardown clean: true. Report: docs/qa/reports/2026-09-01-window-manager-hardening.md.

Compozy Impact Audit

  • Native tools: compozy__window_zoom keeps its ID, input schema, digest, risk flag, and capability gate; its description now says the window zooms in place or on a fresh desktop and that unzoom returns it. No other tool changed; the native-tool catalog golden is unchanged.
  • Extensibility and hooks: the layout stream contract gained the heartbeat frame (CLI stream reader tolerates it) and the layout document version constant is 4; a stored version 3 arrangement persists as version 4 under the next revision at load. No hook, extension resource, bridge SDK, or MCP surface changed.
  • Workspace data isolation: zoomed and return_anchor are window-scoped inside the per-(workspace, profile) arrangement, and the desktop a zoom creates lives in the same document. No cross-workspace list, read, cache, stream, or event path changed.
  • Official Compozy skill: skills/compozy/references/window-management.md describes the structural zoom, the desktop it creates and releases, the clientless window zoom, and the migration revision bump; the site page workspaces/window-management.mdx matches.

Decisions for review

  • The version 3 to 4 converter deviates from the codified "discard, never convert" rule (ET-window-tab-v3-discard) because real users have stored version 3 arrangements.
  • Subscribe now accepts a stream fence ahead of the daemon's revision and sends the current snapshot instead of refusing.
  • Open transport findings (late client_op results tearing down the socket, strict client-frame decoding, duplicated-tab client identity, slow-consumer eviction, SSE keep-alives) are not addressed here.

Zoom is structural again: the zoomed unit (a window or its tab frame) becomes
the only full-frame island of a desktop. It zooms in place when its desktop
shows nothing else and moves to a fresh regular desktop otherwise, so no
window gets covered; unzoom returns the unit to the slot it left and removes
the desktop the zoom created once it is empty. Tiling another window to a
screen edge shrinks the zoomed island to the free zone instead of dropping
the window back to its old rect.

A stored version 3 arrangement now migrates under the next revision and is
persisted once at load, so a reconnecting browser refetches instead of
keeping the pre-migration layout; the web also treats a reconnect fence at
the same revision as authoritative. The restore ladder skips origin
neighbours that are no longer tiled.

Stream reliability from the same workstream: server heartbeat frames, a
client stall watchdog with wake verification and jittered backoff, 409
self-heal, fence-ahead acceptance, and an empty-split prune after structural
removals.

Adds the 2026-09-01 QA run report for the structural zoom model, the
version 3 migration revision bump, and the layout stream liveness walks,
and records pass verdicts with lab evidence on the eight walked scenarios.

Review Change Stack

Walkthrough

The change replaces focus desktops with unit-based zooming, migrates version 3 snapshots to version 4, adds heartbeat stream frames and reconnect handling, supports gesture rebasing, and updates web projections and controls for zoomed frames.

Changes

Window manager zoom and persistence

Layer / File(s) Summary
Zoom lifecycle and topology
internal/windowmanager/*
The reducer now manages zoomed units, return anchors, lifted desktops, topology validation, desktop transfer, and zoom teardown across window operations.
Snapshot migration
internal/daemon/window_manager_repository.go, internal/windowmanager/snapshot_v3.go
Version 3 snapshots migrate to version 4 and persist with the original entry revision.
Contracts and commands
internal/api/contract/*, internal/windowmanager/types.go, internal/windowmanager/commands.go
Desktop purpose metadata is removed. Windows and return anchors carry zoom state. Desktop creation no longer accepts focus metadata.

Stream and client recovery

Layer / File(s) Summary
Heartbeat protocol
internal/api/core/window_manager_ws.go, internal/api/contract/windowmanager_stream.go, internal/api/spec/*
The WebSocket emits heartbeat frames after protocol pings and includes the latest revision.
Stream recovery
internal/cli/client_window_manager_stream.go, web/src/systems/os/hooks/*
Frame dispatch, heartbeat processing, stall detection, wake verification, authoritative snapshots, and jittered reconnects are implemented.
Runtime conflict handling
web/src/systems/os/runtime/*
Commands carry expected revisions. Conflicts trigger refresh and diagnostics expire after a timeout.

Web projection and interaction

Layer / File(s) Summary
Zoomed frame projection
web/src/systems/os/lib/*
Zoomed frames fill the layout area, disable resizing, use a dedicated visual layer, and block covered merge targets.
Gesture rebasing
web/src/systems/os/lib/layout-gesture-session.ts, web/src/systems/os/hooks/use-os-window.ts, web/src/systems/os/runtime/window-manager-snap-commands.ts
Stale gestures produce rebase metadata with expected revisions and captured source nodes.
Controls and settings views
web/src/systems/os/components/*, web/src/systems/settings/components/*, web/src/systems/settings/lib/*
Zoom state is exposed in controls and settings. Focus-desktop fields and labels are removed.
Validation and fixtures
web/src/systems/os/**/__tests__/*, web/src/systems/settings/**/__tests__/*
Fixtures use schema version 4. Tests cover zoom rendering, stream recovery, rebasing, merge targeting, and diagnostics.

Estimated code review effort: 5 (Critical) | ~120 minutes

Merge Risk: 🟡 Moderate · up to 56fd7

The PR changes structural zoom, layout migration, and reconnect handling, but the current head still contains a test build failure and can apply stale window presentation or leave conflict recovery stuck after a profile switch. Merge should wait for these issues to be fixed or explicitly accepted by the owner.

The runtime core crossed the 500-line production cap; the id generator,
the diagnostic notice TTL, and the query-cache change predicate now live

The desktop.create payload lost its purpose field with the focus-desktop
hard cut, so the profiles E2E and the UDS transport parity test now send
the current shape. The marketplace parity test pins the curated bridge
entry by slug instead of asserting that the live search returns exactly
one item, because the GitHub union now surfaces a community extension.

In `@internal/windowmanager/reducer_window_resize.go`:
- Line 13: The resize reducer must report zoom teardown as a change so
executeDurable preserves mutations to Zoomed and ReturnAnchor. Update the flow

unzoomed, or defer endZoom until the resize is confirmed to alter the layout.

In `@internal/windowmanager/reducer_zoom.go`:

In `@internal/windowmanager/validate.go`:
- Around line 224-225: Update ValidateSnapshot’s desktop topology validation to

desktopEmpty alone does not account for minimized windows. Update the pruning
condition to preserve such desktops until restoreWindow can restore the window
and placeZoomedUnit can use the desktop.

In `@internal/windowmanager/zoom_test.go`:
- Around line 285-287: Fix the RestoreWindowID setup in the executeTestCommand

that variable’s address, instead of applying new to the converted value.

In `@web/src/systems/os/components/os-window-frame.tsx`:
- Around line 119-120: Add the optional zoomed prop to OsWindowFrameProps and

to pass currentGesture.source.nodeId instead of the potentially changed window
node. Add a stale tiled-drag test covering this behavior.

In `@web/src/systems/os/runtime/window-manager-runtime-core.ts`:
- Line 266: Update the refreshSnapshot promise continuation in the
conflict-recovery flow to inspect refreshed before clearing the current conflict
or reporting recovery completion. Only clear the conflict and continue accepting
commands when refreshed is true; leave the conflict active when refreshSnapshot
returns false for a failed or stale refresh.

In `@web/src/systems/os/runtime/window-manager-snap-commands.ts`:
- Around line 83-84: Update the zoom branch in the window snap command handler
to preserve and forward the gesture’s GestureRebase revision and source-node
guard when calling zoomWindow, ensuring queued window.zoom execution remains
tied to the gesture’s original topology.

In `@web/src/systems/settings/components/layouts/layout-canvas-board-bar.tsx`:
- Line 37: Update the zoom indicator in the layout canvas board bar to render
the calculated zoom count from zoomed instead of the hardcoded value 1, and
apply the eyebrow utility class to the structural label while preserving the
existing conditional display.

61-61: 🎯 Functional Correctness | 🟠 Major | ⚡ Quick win

Scope conflictRecovery to its binding.

conflictRecovery is reused without checking this.binding. If profile A has a recovery in flight, then profile B binds and gets a conflict, recoverFromConflict() returns profile A’s promise. The profile A refresh becomes stale, so profile B remains in conflict and no refresh starts.

Associate the recovery with its captured binding or a lifecycle generation. Invalidate it on rebind. Clear it in finally only if it is still the active recovery. Add a profile-switch conflict regression test.

conflictRecovery to the binding that created it: capture the current binding or
lifecycle generation when starting recoverFromConflict(), invalidate the active
recovery during rebind, and clear the field in finally only when it still
references that recovery. Ensure a subsequent profile conflict starts its own
refresh rather than reusing a stale promise, and add a regression test covering
this profile-switch scenario.
