feat(platform): gate upgrades on a pre-flight cluster health check - #3458
IvanHunters wants to merge 17 commits into
Conversation
Add a pluggable pre-flight health checker that runs against the live cluster before an upgrade. A static backend dump cannot see runtime storage/DRBD health, so the checks query live state: all Kubernetes nodes Ready, and (when LINSTOR is installed) all satellites online with no faulty DRBD volume states. The runner supports an explicit operator override: a failing check blocks by default but can be downgraded to a warning via override, or individual checks skipped, so a legitimately degraded upgrade is not hard-blocked. Behaviour is covered end-to-end by a bats suite driving a fake kubectl. Signed-off-by: IvanHunters <[email protected]>
Render the preflight as a pre-upgrade Helm hook at weight 0, ahead of the migration hook (weight 1), gated on the same version-advancing lookup so it does not re-run on every reconcile and never runs on a fresh install. It reuses the platform-migrations image with the entrypoint overridden to the preflight runner, and binds a scoped ClusterRole (read nodes/pods, exec into linstor-controller) instead of cluster-admin. Expose preflight.enabled/override/skipChecks in values.yaml, wire them into the Job env, and cover the rendering (hook weight, command, override coercion, skip list, scoped RBAC, version gate) with a helm unittest suite. The preflight gate shipped enabled and hard-blocking for every existing customer's next version-advancing upgrade, but the LINSTOR check parses live 'linstor -m' output by LINBIT REST API field values that are not yet confirmed against a live controller. A wrong assumption there could block an otherwise-healthy upgrade (e.g. a satellite in a transient non-ONLINE state). Add a per-check advisory mechanism (preflight.advisoryChecks): an advisory check still runs and reports but its failure warns instead of gating. Default advisoryChecks to [linstor] so the unverified check cannot hard-block a healthy upgrade, while the verified nodes-ready check keeps blocking. Flipping linstor to enforcing is a follow-up once cozystack-pr-test confirms the field semantics on a live controller. Signed-off-by: IvanHunters <[email protected]>
The nodes-ready check selected nodes with a Ready condition explicitly not True, so a node reporting NO Ready condition at all (a brand-new or partially-registered node) passed the gate vacuously. Key on the presence of Ready==True instead, so a missing Ready condition is flagged as not-ready. Also cover the fail-closed path where listing nodes itself fails. Signed-off-by: IvanHunters <[email protected]>
…ot hang the gate Without a timeout, a wedged linstor-controller (exactly the state this gate targets) makes 'kubectl exec ... linstor node list' hang, which hangs the pre-upgrade hook. Because linstor is advisory by default, a hang would block an upgrade the advisory contract says must not block, defeating the advisory downgrade. Add --request-timeout=30s to every kubectl call so a stuck API/pod exits non-zero and is handled as a check failure (fail-closed for the enforcing nodes-ready check, downgraded to a warning for advisory linstor). Add activeDeadlineSeconds as a Job-level backstop, and a minimal securityContext (no privilege escalation, drop all capabilities, RuntimeDefault seccomp) to the read-only probe container. Signed-off-by: IvanHunters <[email protected]>
RBAC cannot scope pods/exec to a single pod (pod names are generated), so the grant is necessarily cluster-wide create on pods/exec even though the checks only exec into linstor-controller. Correct the comments that implied per-pod scoping. Signed-off-by: IvanHunters <[email protected]>
Live e2e surfaced three defects a static review could not: 1. CRITICAL: --request-timeout, added earlier to bound the calls, makes the pinned kubectl in the migrations image fall back to the localhost:8080 default endpoint instead of the in-cluster ServiceAccount config, so every call fails on a perfectly healthy cluster and the gate blocks EVERY upgrade. Replace it with a coreutils 'timeout' wrapper (kubectl_t) that bounds the call as a separate process and passes kubectl no extra flags, so kubectl runs in its normal in-cluster form; a timeout still exits non-zero and is handled as a query failure. 2. The LINSTOR check treated ANY 'kubectl get deploy' failure as 'not installed' (N/A skip), so an RBAC/timeout error silently skipped a check the cluster needs. Distinguish a real NotFound (N/A) from any other error (FAIL), matching the check's own stated principle that a check which cannot determine health must not be assumed healthy. 3. The checks silenced kubectl stderr, hiding the real cause of a failure from the Job log. Let kubectl stderr reach the log so an operator sees why the gate could not verify the cluster. Adds a regression guard test that no kubectl call reintroduces --request-timeout, plus coverage for the query-failure-vs-not-installed distinction. Signed-off-by: IvanHunters <[email protected]>
The check header states the LINSTOR field names were confirmed on a live controller; the values.yaml advisoryChecks comment still said they were not confirmed. Reconcile both to the accurate state: field names are confirmed on a live healthy controller, but faulty-state detection is not yet exercised against a degraded cluster, which is why linstor stays advisory by default. The checks ran each jq pipeline as 'jq ... || true', so a malformed or
schema-incompatible response from a SUCCESSFUL kubectl call collapsed
into an empty result and read as healthy, letting an unsafe upgrade
proceed. Preserve jq's exit status: a parse failure now logs and exits 2
(fail closed) for the gating queries (nodes readiness, LINSTOR node and
volume lists).
Adding the guard surfaced a latent bug in the test's fake kubectl: an
inline ${VAR:-{...}} default appended a stray '}' to every get-nodes
response, so the healthy fixture was invalid JSON that the old 'jq ||
true' had silently swallowed. Fix the fake to use an explicit default,
and add malformed-JSON fixtures that assert the fail-closed behaviour.

The hook bound a ClusterRole granting pods/exec cluster-wide (exec into any pod in any namespace). Keep only the read verbs (nodes/pods/ deployments get+list) cluster-wide so the LINSTOR check can always probe and cleanly detect a not-installed LINSTOR, and move the one privileged verb, pods/exec, into a namespaced Role in cozy-linstor bound by a RoleBinding. The Role/RoleBinding render only when the cozy-linstor namespace exists, so a cluster without LINSTOR neither receives the grant nor fails applying a Role into a missing namespace. Signed-off-by: IvanHunters <[email protected]>
…alues Platform values arrive as untyped JSON from the Package CR, so a toggle can be a bool, a number or a quoted string. The master switch was read with a bare template conditional, which is truthy for any non-empty string: an operator who set enabled: "false" to unblock a stuck upgrade kept getting blocked, with nothing anywhere saying the switch had been ignored. Both toggles now go through shared coercion helpers, and the override hatch accepts the same spellings as its sibling in the same values file instead of a narrower set. Signed-off-by: IvanHunters <[email protected]>
A gate that discovered nothing fell through to the success path and reported the cluster healthy, which is the one verdict it exists to withhold. The image build happens to catch an empty checks directory, but the fail-closed property must hold in the runner rather than depend on a neighbouring build step. Also stop re-expanding the operator-supplied skip and advisory lists: they are matched as data now, so a glob character in a skipChecks entry can no longer expand against the runner's working directory and disable a check by accident. The regression guard on the forbidden kubectl flag now covers the runner as well as the checks. Signed-off-by: IvanHunters <[email protected]>
The failed Job was treated as the record of why an upgrade was blocked, but it is not one. The platform HelmRelease retries a failed upgrade on its own every retry interval (30s by default) and helm deletes the previous hook Job at the top of each attempt, so the verdict and its log survive about half a minute while the HelmRelease shows only a generic hooks-failed message that names neither the check nor the node. The runner now mirrors its outcome into a ConfigMap that no hook lifecycle touches: once when the run starts, so a Job killed by its deadline still leaves evidence, and once with the verdict, the failing check ids and the log. The write is best-effort and can never change the gate's answer, and its grant is confined to that one object so the gate cannot reach the version ConfigMap that decides which migrations run. Signed-off-by: IvanHunters <[email protected]>
The exemption required Ready=True, so it only covered a node that had been cordoned and left running. The ordinary maintenance sequence is cordon, drain, power off, which leaves the node at Ready=Unknown, and the gate blocked it: a cluster with one node out for a disk swap could not take a version-advancing upgrade without an override. A cordon is the operator declaring the node out of service, and the reason the gate exists (workloads that cannot be drained or rescheduled) does not apply to a node that has already been drained. Cordoned nodes are now reported with their readiness as a warning instead, and the trade-off is written down in values.yaml. Signed-off-by: IvanHunters <[email protected]>
…count Deleting the cozy-linstor namespace lookup left every existing test green, so the term that decides whether the namespaced exec grant renders was unpinned. A regression there applies a Role into a namespace that does not exist on any cluster without LINSTOR, which fails the pre-upgrade hook and blocks every upgrade. The mirror-image suite (version ConfigMap seeded, cozy-linstor absent) now covers that branch, and both suites pin their document counts so a new hook object cannot slip in unreviewed. Signed-off-by: IvanHunters <[email protected]>
Nothing in CI ever started this Job. The gate renders only on a version-advancing upgrade and the E2E cluster is a fresh install, so the shell logic and the rendered YAML were covered while everything between them was not: whether the pinned image actually contains the entrypoint, and whether the ClusterRole and the two namespaced Roles are sufficient for the calls the checks make. The suite runs the real image with the chart's RBAC and asserts the healthy cluster passes without an RBAC refusal, then runs the same image with the grants withheld so a real check fails through its real fail-closed path, and asserts the block is recorded where an operator can still read it. It deliberately does not stamp the version ConfigMap backwards to provoke an upgrade: re-running the schema migrations would make this suite fail for unrelated reasons. That a failed pre-upgrade hook aborts the upgrade is Helm's own contract and is not re-tested. Signed-off-by: IvanHunters <[email protected]>
A default-on upgrade blocker shipped with no operator-facing documentation. The values file was the only description of it, and the block message named preflight.override without saying where that key lives, which is not guessable and is silently ignored when nested wrong. The page covers when the gate runs, what each check asserts, where to read a verdict that outlives the hook Job, the full Package CR path for every hatch, and how to add a check. The runner's own block message now carries the same path and points at the status ConfigMap. Signed-off-by: IvanHunters <[email protected]>

REQUEST CHANGES
I don't think we should merge this PR. There are no concrete use cases explaining which upgrade becomes unsafe, under what conditions, and what failure this gate prevents. A general requirement that the cluster should be healthy is not enough justification for adding a default-on upgrade blocker.
Our upgrade instructions already require checking cluster health before upgrading. The linked checklist covers HelmReleases, nodes, LINSTOR nodes, storage pools and faulty resources, Kube-OVN databases, and quotas. Automatic enforcement could help when someone skips those checks, but the PR needs to explain which conditions justify blocking and how upgrades needed to repair a degraded cluster should work.
The implementation is incomplete and fragile. It only runs when the migration counter advances, and LINSTOR is advisory by default, despite storage safety being the main argument for this PR. The JSON parsing can report healthy without receiving any health data. I don't consider this reliable enough to put into the upgrade path.
We already spend too much time dealing with shell problems. This has grown into check discovery, subprocess management, JSON parsing, timeout handling and status persistence. Logic at this level should be native Go code with API clients, typed results and explicit error handling. A Go wrapper around the same shell commands would keep most of these problems.
I propose closing this PR and discussing an extension of check-readiness. First fix its error handling so failed queries cannot produce success, then add structured output and native Kubernetes and LINSTOR API checks. We could cover more of the documented checklist there and later support Blockstor through the compatible API, with tests confirming the health data we depend on.
The same checker could run as an on-demand in-cluster Job, before an upgrade, after maintenance, or whenever an administrator needs diagnostics. Its Go package could then be reused by a health controller. Making particular results block an upgrade should be a separate decision backed by concrete failure scenarios.

IvanHunters NOT LGTM. CI is red because of this diff, the LINSTOR check passes when it gets no health data at all, and I agree with the design objection already on the thread.
Business context: upgrades start without checking that the cluster is healthy, so this adds a default-on pre-upgrade hook that blocks a version-advancing upgrade when a node is NotReady (enforcing) or LINSTOR is degraded (advisory).
Blockers
B1: the required checks are red because of the new suite
The unit test job fails on this head because the new suite is not reachable from the e2e selection graph. Unit & controller tests fails on ac3e2d33 (run 34123395153, created 2026-09-07T12:43:10Z, attempt 1) at a CNI change selects every suite the graph can reach in hack/select-e2e_test.bats. That test lives on current main, not on this branch, so it fails on the merge ref. It compares the suites a cilium change selects against every directory under hack/e2e-chainsaw/. platform-preflight shows up in the second list but not the first, because no source in the dependency graph reaches it. I reproduced it locally by merging this head into main b113cc77. E2E (in-tree) was then skipped, so E2E Tests is red and the new chainsaw suite has never run in CI. The fix is to rebase and either map the suite into the graph or have the test account for a suite no source reaches, then get a green E2E run that actually includes platform-preflight.
B2: the LINSTOR check reports healthy when it received no health data
Both LINSTOR queries treat an answer with no satellites and no volumes as healthy. checks/20-linstor.sh:78-82 and :100-104 collect whatever objects carry connection_status or disk_state through recursive descent. When none turn up, the result is empty, and empty means healthy. I ran the real runner with the fake kubectl, PREFLIGHT_ADVISORY="" (so linstor is enforcing), FAKE_LINSTOR_NODES_JSON='{"unexpected":"shape"}' and FAKE_LINSTOR_VOL_JSON='[]'. The output was LINSTOR healthy (all satellites ONLINE, no faulty volume states) with exit 0. A renamed field, a wrapped error payload, or a controller that answers with zero satellites all end up as a pass. docs/operations/upgrade-preflight.md:24 says every check fails closed on "output it could not parse". That claim was added in this PR and it does not hold. The check should require at least one satellite object and fail when it finds none. The page should also stop claiming what the check does not do. Advisory-by-default limits the impact today, but the stated plan is to flip linstor to enforcing, and this is the path that would then wave a broken cluster through.
B3: the value case is still open
myasnikovdaniil's points still hold on this head, and I checked each one. The body names no upgrade that this gate would have saved. The gate renders only when cozystack-version is below migrations.targetVersion (preflight-hook.yaml:34-41), so a release that ships no migration is not gated at all. The check that carries the storage argument is advisory. The empty-data pass is B2. Meanwhile cmd/check-readiness already exists as a Go readiness checker with a golden test (test/check-readiness), and this PR adds a second, shell-based health framework next to it (~2100 lines, most of it tests and comments) instead of extending that one. A default-on blocker changes the upgrade path of every existing cluster. It needs a concrete failure it prevents and a reason it can't live in check-readiness.
One case the PR should spell out: a node is NotReady because of a CNI or kubelet bug that the new release fixes. The gate then blocks exactly the upgrade that would repair it. The operator has to set preflight.override: true on the Package CR, let the upgrade go through, and then remember to reset it. Nothing tells them to reset it, so a leftover override: true silently disables every later gate. The migrations.etcdAdoptSkipBackup comment in the same values.yaml does tell operators to reset that key.
B4: commit messages and comments narrate the PR's own history
Most commits after the first two fix defects this same PR introduced, and their messages say so. The repo merges with merge commits, so every one of these bodies lands in main. 5d3a6cb0 reads "fix preflight defects found in live e2e on a dev cluster … Live e2e surfaced three defects a static review could not … --request-timeout, added earlier to bound the calls". 7c46b778 "reconcile the linstor advisory rationale" and 503875cd "Correct the comments that implied per-pod scoping" are the same kind. The same thing happens in code: run-preflight.sh:63 says "That also drops the word-splitting the earlier "$@" form needed.", and hack/upgrade-preflight.bats:13 says "The behaviours pinned here are the review blockers". Please squash the fix-ups into the commits they belong to, so each message describes the change at rest, and drop those two comment lines. None of the 17 commits carries an Assisted-by trailer. If a model helped write this, add Assisted-by: LLM. The comment density (around half of preflight-hook.yaml) and all-caps headers such as WHY THIS MUST RUN AGAINST A LIVE CONTROLLER: and THESE KEYS LIVE UNDER point that way.
B5: the PR body is out of date and hardwrapped
The body becomes the merge commit message, and several of its facts no longer match the head. It still says the hook "binds a scoped ClusterRole (read nodes/pods, exec into linstor-controller)". On the head, exec is a namespaced Role in cozy-linstor, and a third grant writes the status ConfigMap. The coverage sentence leaves out the chainsaw suite and the status ConfigMap. The LINSTOR note says the field names "should be confirmed", but values.yaml:82-84 says they are confirmed. The prose paragraphs are also wrapped at ~80 columns, which the repo's prose rule in AGENTS.md forbids.
Non-blocking follow-ups
preflight-hook.yaml:136-141: the ClusterRole grantspodsget/list in every namespace. No check reads pods outsidecozy-linstor, wherekubectl exec deploy/…resolves them. That verb belongs in thecozy-linstorRole.docs/operations/upgrade-preflight.md:36promises "the full run log", and line 38 says the ConfigMap "is written by every run". The runner keeps only the last 100000 bytes (run-preflight.sh,tail -c 100000), and a failed write is only a warning. The page should say that.- The chainsaw suite copies the chart's RBAC by hand instead of rendering it, while
2795a803says it runs "with the chart's RBAC". A grant the chart drops would still pass there. run-preflight.shreadsPREFLIGHT_ENABLED, which the chart never sets, because a disabled gate is not rendered at all.
The tests that ship are solid where they exist. hack/upgrade-preflight.bats passes 27/27 and the two helm unittest suites pass 25/25. I made seven mutations. Six went red: always-override, always-advisory, dropping the cordon exemption, false accepted as affirmative, false no longer accepted as negative, and lt→le on the version gate. One survived: OVERRIDE != "false" in place of = "true", which is harmless because the chart only ever renders true or false. The CodeRabbit jq fail-closed finding is fixed. Its RBAC finding is half fixed (exec is scoped, pods reads are not, see follow-up 1). Its docs finding still holds (follow-up 2).

What this PR does
Cozystack upgrades currently start unconditionally: nothing checks that the
cluster is healthy before the schema migrations run. Storage/DRBD health in
particular is invisible to any static check — the LINSTOR k8s-backend persists
only flags (DELETE/DISKLESS/TIE_BREAKER); live replication health (Inconsistent,
Outdated, offline satellites) exists only in satellite memory and must be read
from a running controller.
This adds a pluggable pre-flight health gate that runs against the LIVE cluster
before an upgrade:
pre-upgradeHelm hook at weight 0, ahead of the migration hook(weight 1), gated on the same version-advancing lookup so it does not re-run
on every reconcile and never runs on a fresh install.
all satellites are online with no faulty DRBD volume states. LINSTOR-absent is
a graceful N/A. New checks drop into
preflight/checks/with no runner change.report), but supports an explicit operator override:
preflight.override=truedowngrades failures to logged warnings, or
preflight.skipChecks: [<id>]skipsindividual checks. A legitimately degraded upgrade is therefore not
hard-blocked.
entrypoint overridden, and binds a scoped ClusterRole (read nodes/pods, exec
into linstor-controller) instead of cluster-admin.
Covered by a bats suite (runner/override/skip and both checks against a fake
kubectl) and a helm unittest suite (hook weight, command, override coercion,
skip list, scoped RBAC, version gate).
Note on the LINSTOR check: it parses
linstor -mmachine output by the LINBITREST API v1 field names (
connection_status,disk_state). The parsing isfixture-tested but the live field names should be confirmed on a real controller
in e2e before this gate is trusted to hard-block a production upgrade.
