`seal.allowMigration` to account for the StatefulSet’s `OnDelete` strategy:

`bao operator unseal -migrate` on each node with the Shamir keys. State that the
static key must remain mounted and that `seal.allowMigration` must be removed in
a final chart upgrade after all nodes complete migration.

europrinter (@yankawai) NOT LGTM, two things to fix and one to consider. The chart logic is sound: static is opt-in, and the default render is unchanged apart from the six-line extraLabels block, which I checked by diffing helm template against main at one and three replicas. I also ran six mutations against the suite, and every one of them turned it red.
The migration note is missing the step that makes it work. The upstream chart updates the StatefulSet with OnDelete, and the server copies its config to /tmp/storageconfig.hcl at startup, which your rotation section already explains. An upgrade with seal.allowMigration: true therefore changes nothing a running pod sees, and bao operator unseal -migrate then runs against a node that still has only the Shamir stanza. The blockquote needs the pod replacement step the rotation list already has. The label has the same shape: an HA instance hung on #2793 today stays hung after the upgrade until its pods are deleted, because a container restart does not relabel a pod.
Two of the new fields land in the render unquoted. seal.secretName appears as name: {{ $seal.secretName }} under extraVolumes, and both Secret names also go inside the current_key HCL string. Please add | quote at the YAML site and a DNS-1123 pattern on both fields in values.yaml, like other Secret-name fields.
Not blocking: the auto-unseal section never states the trade-off a reader needs before picking static. The key sits in a Secret in the same cluster as the data it unwraps, so the barrier is worth whatever access to Secrets in that namespace, to etcd and to backups is worth. The section says to keep a copy of the key outside the cluster, which covers availability and leaves confidentiality unsaid.
The rest holds, so there is nothing to redo there. The README names a cluster administrator for the Secret and for the rotation, and the cozy:tenant:* roles do still grant nothing on secrets and no pods/log. The key is out of reach through tenantsecrets too, because the application definition carries an empty secrets.include and the lineage webhook then marks the Secret as not a tenant resource. The live seal guard reads the config map in the release namespace, which is where the inner chart puts it, and it only drives fail, so an empty lookup during a diff cannot surface as drift.

After the new active logs migration completion, wait briefly for the migration information to replicate to the other Integrated Storage nodes. The Secret names take a DNS label of at most 52 characters rather than a DNS-1123 subdomain, because the upstream chart names the pod volume A previous Secret or key identifier equal to the current one now fails at render as well. The HA migration steps now wait for a new leader after the step-down and for the migration to replicate before the old active pod goes, as the OpenBAO guide asks. europrinter (@yankawai) LGTM. The three points from my last review are closed at 1aca727.
- The migration section now replaces the pods after the upgrade: standbys first with
unseal -migrate, thenstep-down, and the old active pod last. The label got its own subsection, and it says an HA instance hung on #2793 stays hung until its pods are deleted. - Both names go through
| quoteinextraVolumes, and the schema rejects them otherwise. I rendered it.bad.name"xand a 53-character name fail the schema, andopenbao-unsealcomes out asname: "openbao-unseal". ThekeyIdpattern also keeps out the upper case placeholders that the upstream start script rewrites withsed. I had missed that one. - The auto-unseal section now says the key sits next to the data it unwraps.
helm unittest passes 28/28. make generate and controller-gen on the api/apps module leave the tree unchanged.
One thing for a follow-up, not blocking. After step 3 of the migration the guard reads static from the ConfigMap while every pod still runs Shamir. If you abort before replacing any pod, the chart then refuses to go back to shamir, and the only way out is a cluster administrator editing the ConfigMap. A sentence in the README that step 3 is the point of no return would be enough.
The CodeRabbit note on the standalone backup also stands. A copy of a running file backend's volume can be inconsistent, so stop the pod first or take a volume snapshot.

Aleksei Sviridkin (@lexfrei) both follow-ups are in 27250fc, readme only, the other two commits are untouched.
helm unittest 28/28, package generate leaves the tree as is. the push dismissed your approval, sorry for the extra round. unit tests stay red until #4768 lands, main can't build backupcontroller right now and e2e is skipped behind that. |

europrinter (@yankawai) LGTM again. The new push changes only the README and the docs commit message. The chart, schema and tests are the same as in 1aca727, and helm unittest still passes 28/28.
The way back in step 3 matches what the guard reads. It takes the seal from the openbao-<name>-config ConfigMap and falls back to shamir when there is no seal stanza, so removing the stanza is enough for seal.type: shamir to render again.
Pull request was closed
…abel The OpenBAO app has no auto-unseal (cozystack#2787). Every restart of a server, after a node drain, an image bump or an OOM kill, leaves it sealed until an operator enters the Shamir key shares into each replica. In HA mode the pods also hang at start (cozystack#2793). Cozystack's allow-to-apiserver policy only admits egress from pods labelled policy.cozystack.io/allow-to-apiserver, the app never set that label, and service_registration "kubernetes" cannot reach the API server without it. A new seal value selects shamir, which stays the default, or OpenBAO's seal "static". With static the chart renders the static seal stanza into the standalone and the Raft config and mounts the key Secret named in seal.secretName through the upstream chart's server.extraVolumes. The chart never generates, stores or rotates the key, because a missed lookup would replace it and leave the data unreadable. seal.previousSecretName and seal.previousKeyId carry the n-1 key that the static seal accepts during a rotation. The server pods always carry the apiserver egress label. Changing the seal of an initialized instance is a seal migration that OpenBAO performs under bao operator unseal -migrate. The chart reads the seal in use from the config ConfigMap the previous release rendered and refuses a different seal.type unless seal.allowMigration acknowledges the migration. Moving away from static needs the old stanza kept with disabled = "true", which the chart does not render, so that direction is refused regardless. The README documents the key Secret, the rotation with the pod replacement that the OnDelete update strategy requires, and the log line that confirms the re-wrap. Signed-off-by: txmazing <[email protected]> Assisted-by: LLM Signed-off-by: Yan Bondarenko <[email protected]>
The upstream chart passes the server config through tpl, and its start script replaces upper case placeholders such as HOSTNAME anywhere in the copied file. A key identifier with template delimiters would run as a template inside helm-controller, which runs as cluster-admin, and an upper case one could come out different on every pod. Both key identifiers now take lowercase alphanumerics, hyphens, dots and underscores. The Secret names become pod volume names of the form userconfig-<name>, which Kubernetes validates as DNS labels. Both name fields now take a DNS label of at most 52 characters, and the volume entries are quoted. The apps API only defaults against the generated schema, so Helm enforces these patterns when it installs or upgrades the release. A previous Secret equal to the current one mounts the same volume twice, which the API server rejects for the StatefulSet, and OpenBAO refuses to start when equal key identifiers name different key material. Both cases now fail at render. The deepcopy functions for the Seal type are regenerated as well. Assisted-by: LLM Signed-off-by: Yan Bondarenko <[email protected]>
…ation With the static seal the key sits in a Secret in the same cluster as the data it unwraps, so the barrier is only as strong as access to Secrets in that namespace, to etcd and to backups. The README now says so before the reader picks a seal, and it says what the key identifier is for, since OpenBAO picks the key for stored data by it. Tenant roles grant nothing on Secrets and no pods/log, so a cluster administrator creates the key Secret and reads the log line that confirms a re-wrap. The StatefulSet uses the OnDelete strategy, so neither a seal migration nor the apiserver egress label reaches a running pod until it is replaced. The README describes the migration from Shamir step by step, following the OpenBAO seal migration guide, and says that pods created before the label have to be replaced once. The migration starts with a backup. The standalone file backend is not transactional, so its volume is copied with the server stopped or snapshotted atomically. The upgrade that sets allowMigration is the point of no return for the chart, and the README says how a cluster administrator backs out of it before any pod is replaced. What this PR does
This continues #4168 by txmazing (@txmazing), which has been idle since 2026-09-10. The first commit is the work from #4168 squashed into one, with txmazing (@txmazing) as author. The other two commits constrain the new values and complete the documentation.
Five changes to the managed OpenBAO app (
packages/apps/openbao).seal.typeisshamir, the unchanged default, orstatic. Withstaticthe chart mounts the Secret named inseal.secretNamethrough the upstream chart'sserver.extraVolumesand adds OpenBAO'sseal "static"stanza to the standalone and the Raft config, so the pods unseal themselves after a restart.seal.previousSecretNameandseal.previousKeyIdcarry the n-1 key during a rotation. The chart never generates the key. A cluster administrator creates the Secret in the tenant namespace, because thecozy:tenant:*roles grant nothing on Secrets. A way for tenants to supply secrets by reference is proposed separately in design-proposal: tenant-supplied secrets by reference through External Secrets Operator community#82.<release>-configConfigMap and refuses a differentseal.typeunlessseal.allowMigration: trueacknowledges a migration. Going fromstaticback toshamiris refused, because the chart cannot render the disabled stanza that direction needs.policy.cozystack.io/allow-to-apiserver: "true", soservice_registration "kubernetes"reaches the API server and HA pods no longer hang at start.tpl, and its start script replaces upper case placeholders such asHOSTNAMEin it. A key identifier with template delimiters would run as a template inside helm-controller, which runs as cluster-admin, soseal.keyIdandseal.previousKeyIdtake lowercase alphanumerics, hyphens, dots and underscores. The Secret names become pod volume namesuserconfig-<name>, so they take DNS labels of at most 52 characters. A previous Secret or key identifier equal to the current one fails at render. The apps API only defaults against the schema, and Helm enforces these patterns at install and upgrade.static, the key Secret, the rotation with the pod replacement that theOnDeletestrategy requires, the migration from Shamir step by step after the OpenBAO guide, and the one-time pod replacement after an upgrade so that existing pods get the label.Validation
