What this PR does

The dashboard Secret <release>-credentials ships with an empty password and an empty uri, and keeps them for the whole life of the database.

templates/credentials.yaml resolved the password with lookup from internal-<release>-users, which the Percona operator creates only after Helm has already rendered the release. The first-install lookup therefore returns nothing, and no later event re-renders a release whose chart and values are unchanged, so the empty values are never repaired. The chart stated this in a comment and in the README, and two unit tests asserted the empty values as intended behaviour.

The chart now owns those credentials. It generates the operator's system-user passwords, writes them to the Secret named by spec.secrets.users, and fills the dashboard Secret from the same values in the same pass, so the two cannot disagree.

Two properties the implementation keeps:

  • An upgrade never rotates a live password. Every value is reused from the existing Secret when there is one, and generated only when neither the users Secret nor the operator's internal copy holds it.
  • A database created before this change keeps the Secret the operator generated for it. Ownership is decided by the meta.helm.sh/release-name annotation rather than by the Secret's existence, so the chart neither tries to adopt an object Helm did not apply, nor drops it from the manifest on a later upgrade and deletes it. Such a release gets its <release>-credentials filled on its next upgrade, with the password the operator had already assigned.

Verified on a running v1.6.1 install with the pre-change chart: re-rendering the release filled password and uri from the operator's existing Secret, the password was not rotated, the pod was not restarted, and those credentials authenticate as databaseAdmin.

helm unittest: 137 tests, 10 suites, all passing. The suite now mocks lookup through kubernetesProvider for the three branches a fresh render never reaches: a helm-owned users Secret is reused, a Secret the release does not own stays out of the manifest while its password still reaches <release>-credentials, and the operator copy rebuilds a missing users Secret. Forcing generation over a live Secret, dropping the operator-copy fallback, or inverting the ownership test each turns the suite red. On the not-owned path a missing password key now fails the render instead of producing a password the users Secret never receives, and the README upgrade section describes the carry-over rather than a rotation.

Screenshots

Not a UI change in this repository. The dashboard renders the Secret as it finds it; only its contents change.

Downstream repositories

Walked the trigger map in docs/agents/contributing.md against the diff. The diff touches three files, all under packages/apps/mongodb: one template, its test suite, and the package README. No package is added, renamed or removed; values.yaml and values.schema.json are untouched, so no field, default or version enum moves; no output Secret or Service is renamed, and <release>-credentials keeps its name; nothing under hack/, packages/core, or the ApplicationDefinition CRD is involved.

The README edit rides the path that is already automated: mongodb is in the APPS list of the website Makefile, so the reference page is regenerated from it on a stable tag.

Release note

fix(mongodb): the dashboard credentials Secret is now filled on a first install, instead of carrying an empty password and uri until someone runs helm upgrade by hand

Walkthrough

The MongoDB chart now resolves five system-user credentials from existing Secrets or generated values. It conditionally renders the users Secret and always populates the credentials Secret with deployment-specific connection details. Tests and documentation cover reuse and upgrade behavior.

Existing custom credentials containing spaces can yield an unusable dashboard URI, and incomplete legacy operator secrets may not preserve every password as documented. These are bounded upgrade and compatibility risks that should be addressed or explicitly accepted before merge.

Correct the legacy-upgrade behavior. This section says the upgrade rotates system-user passwords. The new template reads the existing internal-<release>-users values and writes them into the release-scoped users Secret, so the passwords are preserved. Update this section and remove the client-restart instruction that depends on a rotation.

Addressed the review point: both userinfo components of the URI are percent-encoded now, not just the password. The username comes from the same operator-owned secret as the password, so it can carry the same characters that would otherwise terminate the userinfo early.

Tests 132/132 across 10 suites.

LGTM with non-blocking notes (independent cozy-review pass).

The mechanism is correct: the chart now generates the operator users secret (spec.secrets.users) with random passwords for all five system users and derives <rel>-credentials from them immediately, instead of only reading an operator secret that does not exist yet on first install (the old empty-password-forever bug). Idempotency is via lookup + reuse, and the $chartOwnsUsers ownership guard prevents overwriting the operator secret on existing clusters (no helm annotations -> guard false -> chart does not render the secret -> no adoption conflict). No checksum annotations, so no reconcile-amplifier. The dashboard Role stays name-scoped to <rel>-credentials; the new users secret is not exposed. helm unittest 132/132.

Notes: the dangerous lookup branches (ownership guard, reuse-existing, operator-copy fallback) have zero regression coverage because helm-unittest lookup is always nil — worth an e2e assert. A transient lookup miss on a live cluster would regenerate/rotate the five system passwords (larger blast radius than the app-user secret). README lines 110-117 are hardwrapped — AGENTS.md wants one line per paragraph. Rebase hygiene recommended (515 behind), though packages/apps/mongodb has not changed on main since the merge-base.

🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Correct the upgrade documentation to describe password preservation. When the per-release users Secret does not exist, credentials.yaml reuses the password from internal-<release>-users instead of generating a new password. It writes that same databaseAdmin password to the dashboard-facing <release>-credentials Secret. The upgrade section therefore gives operators an incorrect expectation about password rotation and dashboard credentials. State that the existing operator-managed passwords are reused and that <release>-credentials retains the existing databaseAdmin password and URI.

Fail when an unowned users Secret is incomplete.

If <release>-percona-server-mongodb-users lacks the Helm release annotation, $chartOwnsUsers is false. When a password is absent from both that Secret and internal-<release>-users, lines 39–40 generate a fallback only in $resolved. Lines 55–66 then omit the users Secret, although spec.secrets.users still references it. The <release>-credentials Secret receives the fallback instead, so consumers can fail MongoDB authentication. Reject this state instead of generating an unwritten password.

Add a kubernetesProvider fixture for reused credentials. The suite only exercises generated, alphanumeric credentials. It does not populate the lookup result for the existing users Secret, so regressions in credential reuse or urlquery handling would pass. helm-unittest supports injected Kubernetes objects, as shown by packages/extra/ingress/tests/load_balancer_class_immutable_test.yaml. Add a Secret fixture with URI-sensitive admin values and assert the dashboard username, password, and encoded URI in both replica-set and sharded modes.

NOT LGTM. The template does the right thing and I traced every branch, but neither property the description promises is pinned by a test. I can delete either one and the suite stays green at 132.

Business context: <release>-credentials shipped with an empty password and uri for the life of the database, because the chart read the password with lookup from a Secret the Percona operator only creates after Helm has already rendered.

Can this rotate a live password

That is what the change turns on, so here is every render where lookup comes back empty and what the template does in each.

First install: both Secrets absent, randAlphaNum 24 for all five system users. Intended, and the only path that generates.

helm template and any client-side dry run: lookup is always empty, so each render mints fresh passwords and two consecutive renders disagree. Nothing applies that output, and no golden-render check in this repo covers this chart.

A server-side reconcile: lookup resolves. One local quirk matters here, because the description leans on it: lookup is invisible to the digest the helm-controller hashes to decide whether to upgrade, so a plain reconcile does not re-render. That is why an older database gets filled on its next upgrade rather than on the next reconcile, and the description has that right.

Users Secret present, operator's internal copy absent: reused per key from the users Secret. Internal copy present, users Secret absent: reused from the internal copy, so a deleted users Secret gets rebuilt instead of rotated.

Generating against a live database therefore needs both Secrets gone at the same moment, and I could not construct a path that rotates. The other direction is clean too: the operator's reconcileUsersSecret fills only keys that are missing and never overwrites a value that is already there.

Adoption works by not adopting. With no meta.helm.sh/release-name for this release on the users Secret, the Secret drops out of the manifest, so Helm never applies it and no ownership conflict can surface either way, neither a failed release nor a silent overwrite. The old chart never rendered that Secret, so leaving it out now is not a removal and nothing gets deleted. I confirmed reuse, non-adoption and the internal-copy fallback by mocking lookup, and all three behave as described.

Blocker: the suite cannot fail on either promised property

Every test in tests/credentials_test.yaml renders with an empty lookup. No case has either Secret present, so the reuse branch, the internal-copy fallback and the ownership decision never run at all.

Evidence: three mutations, each applied alone, each leaving 132/132 green. {{- if hasKey $fromChart $user.passwordKey }} to {{- if false }}, which forces generation over a live users Secret. {{- else if hasKey $fromOperator ... }} to {{- else if false }}, which drops the fallback. ne to eq in the ownership test, which inverts which releases the chart claims. The instrument is sound: randAlphaNum 24 to 12 turns 4 tests red, suppressing the users Secret document turns 3 red, and renaming the credentials Secret turns 9 red, so the documentSelector asserts do find their target. helm-unittest mocks lookup through kubernetesProvider, so green here is evidence about the generation path only.

The first mutation is the one that matters. Drop that branch and every existing MongoDB rotates its system-user passwords on the next upgrade, with CI green the whole way.

Three cases close it. This one passes against the branch as written:

  - it: reuses a helm-owned users Secret instead of rotating it
    kubernetesProvider:
      scheme:
        "v1/Secret":
          gvr: { version: v1, resource: secrets }

              meta.helm.sh/release-namespace: tenant-test
          data:
            MONGODB_DATABASE_ADMIN_USER: ZGF0YWJhc2VBZG1pbg==
            MONGODB_DATABASE_ADMIN_PASSWORD: cmV1c2VkLXB3LTE=
    asserts:
      - hasDocuments:
          count: 2
      - equal:
          path: stringData.password
          value: reused-pw-1
        documentSelector:
          path: metadata.name
          value: test-mongodb-credentials
      - equal:
          path: stringData.MONGODB_DATABASE_ADMIN_PASSWORD
          value: reused-pw-1
        documentSelector:
          path: metadata.name
          value: test-mongodb-percona-server-mongodb-users

The other two are the same shape. Drop the annotations block and assert hasDocuments: count: 1 with the password still reaching <release>-credentials, then one case with only internal-test-mongodb-users present. Give each test its own kubernetesProvider instead of a suite-level block: the objects add up rather than replacing, and a duplicate fails the render with already exists.

Non-blocking

On the not-owned path a missing password key produces a generated password that lands in <release>-credentials but not in the users Secret, so the dashboard would advertise a password MongoDB never had (templates/credentials.yaml:40). The operator fills missing keys itself, so reaching this needs a hand-made partial Secret. A fail() on "not owned and nothing to read" would close it. That same branch also resets the username to the built-in default when the existing Secret carries a custom one.

type: Opaque was asserted for this template before and is asserted nowhere now. The isKind coverage did survive, as containsDocument.

On the urlquery question left open above: at the crVersion: 1.22.0 this chart pins, the operator's GeneratePassword draws from A-Za-z0-9 at 16 to 20 characters and its usernames are the role literals, so an inherited value cannot hold a space and the +-for-space behaviour cannot bite.

One last thing, not about the code. None of this PR's CI has run. Every workflow on this head sits at action_required because the PR comes from a fork, so the green rollup is size, label, DCO and the bot. The unit suite, pre-commit and CodeQL have never executed on this code, on this head or the one before it, and mergeStateStatus is BLOCKED as a result. The 132 I quote above comes from running the suite locally.

Three fixtures added as you laid them out, each test with its own kubernetesProvider: helm-owned reuse, not-owned with one document and the password still reaching <release>-credentials, and the internal-<release>-users fallback, plus one with URI-reserved characters in the username and password. Your three mutations now go red (reuse branch: 2 failed and 1 errored; fallback: 1; ownership inverted: 3 failed and 1 errored), and removing the new fail branch reds its own case. The not-owned-and-nothing-to-read path fails the render, type: Opaque is asserted for both Secrets again, and the README upgrade section now says the passwords are carried over from the operator copy rather than rotated, which was wrong after this change. 137/137 locally.

Two paragraphs under Credentials were hard-wrapped at 80 columns, the one
place in this README that was; the rest follows the one-line-per-paragraph
rule the repository asks for in markdown.

…t does not own

On the not-owned path a missing password key produced a generated password
that reached <release>-credentials but never the users Secret the operator
reads, so the dashboard advertised a password MongoDB never had. The render
now fails and names the Secret and the key. The operator fills every key
itself, so only a hand-made partial Secret reaches this branch.

…okup fixtures

Every test rendered with an empty lookup, so the branch that keeps a live
password could be deleted with the suite green. Three fixtures through
kubernetesProvider cover what a fresh render never reaches: a helm-owned
users Secret is reused, a Secret the release does not own stays out of the
manifest while its password still reaches the credentials, and the operator
copy rebuilds a missing users Secret. Values with URI-reserved characters
cover the userinfo encoding, and both Secrets are asserted Opaque again.

The upgrade section still promised a password rotation and a regenerated

LGTM. The mutation that mattered goes red now.

Ran the same three at 9fac0ad, each alone, tree restored after each. {{- if hasKey $fromChart ... }} to {{- if false }} breaks "reuses a helm-owned users Secret instead of rotating it" and "leaves a users Secret it does not own out of the manifest and still fills the credentials". Killing the operator-copy fallback breaks "rebuilds the users Secret from the operator copy when the per-release Secret is gone". ne to eq breaks all three ownership cases, the refusal included. 137/137 green with the tree clean, and CI ran the same 137 on this head, so the count is no longer only local.

Three more rungs for the rest: retyping the users Secret breaks the Opaque case, disabling the new fail() breaks the refusal case, and dropping urlquery on the password breaks the not-owned case, which is the only fixture carrying URI-reserved characters. Every new case has a mutation of its own line that reddens it.

The fail() sits behind not $chartOwnsUsers, and that is true whenever the lookup finds no users Secret, so a first install cannot hit it. It needs a Secret this release does not own, with a password key missing from both it and internal-<release>-users.

Leftovers from last round, neither blocking. The username reset is gone on the not-owned path since that path fails now; on the owned path a Secret with a custom *_USER and no matching password key still falls back to the built-in name, which takes a hand-edited Secret to reach. Opaque is asserted again for both documents.
