What and why

This PR turns the Northstar Pay demo seed into a complete, deterministic, production-like world instead of a partial set of database rows.

The seed now fills the Goal, worktree, Loop, task, session, transcript, memory, observability, notification, network, and automation surfaces that are used when recording the product. It also introduces an explicit historical Loop-run contract so an offline seed can preserve realistic states such as running, queued, watching, and needs-approval without claiming that a live coordinator exists.

The initial implementation was authored with Claude Code. The branch was then reviewed by six focused reviewer subagents covering seed core, Loop semantics, storage boundaries, scenario truthfulness, tests, and overall code quality. After that review, the branch was rebased onto main after #452 and again after #454. The first CodeRabbit and Greptile review cycle was fully audited; the final post-rebase bot pass is tracked by this PR's review checks.

Seeded world

The deterministic fixture contains:

Surface Seeded data
Workspaces 2
Agents 8
Sessions 12
Transcript events 93
Tasks 23
Task runs 16
Loop definitions 9
Loop runs 17
Loop generations 19
Loop run events 152
Goal turns 2
Memories 7
Event summaries 89
Token usage days 499
Network messages 6
Automation jobs / runs 2 / 2
Real Git worktrees 1
Notification presets 3 disabled presets

All twelve Loop statuses are represented: done, needs-approval, watching, running, paused, failed, exhausted, stalled, blocked, no-op, canceled, and queued.

Implementation

Deterministic seed architecture

  • Replaced the monolithic internal/demoseed/scenario.go fixture with responsibility-focused files.
  • Added a deterministic clock and stable identifiers so repeated runs preserve entity identity and chronology.
  • Added eight embedded Loop definitions covering launch readiness, release train, incident response, market rollout, partner settlement, dispute evidence, chargeback triage, and documentation freshness.
  • Split creation by domain: workspaces, sessions, tasks, Loops, transcripts, memory, observability, network, automation, and worktree state.
  • Added a seed manifest that records ownership and the shortest useful demo routes.
  • Kept handwritten production files below the 500-line source limit.

Safe and repeatable --replace

--replace replaces state owned by this seed; it does not delete an arbitrary directory that happens to have the expected name.

  • Seed-owned workspaces are identified through an explicit marker.
  • Replacement removes prior Loop history, observability rollups, worktree state, and other workspace-owned fixtures before importing the new world.
  • Stable IDs and counts are preserved across repeated replacement.
  • Filesystem ownership uses canonical physical paths, including the /var and /private/var aliases on macOS.
  • An unowned workspace root is rejected without modifying its contents.
  • The real linked Git worktree is recreated safely.
  • A failed destructive replacement remains repairable by running the explicit --replace operation again; the command does not promise an impossible transaction across both SQLite and the filesystem.

Historical Loop-run contract

The demo needs rich stored history, but imported rows must never behave like live coordinators.

  • Added append-only migration 00083_schema.sql and updated the declarative schema, Atlas checksum, queries, sqlc output, OpenAPI, and generated TypeScript contracts.
  • Added a validated RunHistoryImport boundary for stored snapshots.
  • Added atomic batch import for related histories: every run row is inserted first, then generation/event ledgers are imported in the same immediate SQLite transaction. This supports valid parent/child cycles without partial Loop history.
  • Import inputs are deep-cloned so callers cannot mutate persisted intent after validation.
  • Parent, task, child-run, output, Goal-turn, and session references are validated for existence and workspace ownership. SQL failures retain their original cause instead of being mislabeled as validation errors.
  • Terminal task history accepts completed, failed, and canceled outcomes.
  • The daemon excludes historical rows from boot reconciliation and never launches coordinators for them.
  • Live aggregates, Goal projections, Goal report targets, origin aliases, promotion checks, and newest-session-Goal queries exclude historical rows.
  • Cancellation, pause, requeue, node control, and other mutation paths reject historical rows as read-only.
  • DeleteRunHistory deletes imported history only and refuses to delete runtime-owned runs.

Truthful Loop UI, preserving #452

The branch is rebased on #452 (feat: make loop runs legible and task lists calm). Its three read models remain intact:

  • roster for Loop runs;
  • briefing for the selected run;
  • timeline for activity.

This PR layers historical truth onto those models without restoring deleted KPI bands, client-side N+1 enrichment, client-side re-sorting, or removed inspection/story projections.

  • Historical rows appear under Past even when their recorded state is running or queued.
  • The detail page shows History and Recorded state.
  • Historical elapsed time is fixed instead of ticking.
  • Live SSE subscriptions and usage polling are not started for historical rows.
  • Kill, pause, requeue, approve, and related controls are hidden.
  • The active count reflects runtime work only.

Goal, task, worktree, and supporting surfaces

  • Added two Goal turns with session lineage.
  • Added one real linked Git worktree rather than a database-only placeholder.
  • Added scoped memory and event summaries.
  • Added three truthful disabled notification presets; the seed does not imply provider delivery.
  • Added completed, failed, and canceled task outcomes plus release-train parent/child relationships.
  • Added references, permissions, attempts, inputs, automation history, network messages, transcripts, and long-range token usage.
  • Hook timestamps are strictly ordered rather than collapsing to one instant.
  • The fixture iteration cap matches the seeded generation history.

Extension crash-loop generation fence

Review exposed a real race: an old crashing extension generation could disable a newer reinstall or re-enable of the same extension.

  • Added extensions.lifecycle_token in append-only migration 00084_schema.sql.
  • Install, replace, enable, and disable operations rotate the token.
  • Crash-loop shutdown disables only when the persisted token still matches the failing generation.
  • Live resources are removed before the disabled state becomes observable.
  • Registry tests cover both stale-generation rejection and current-generation disable.

Compatibility with #454 automatic ACP recovery

The latest rebase preserves #454 (fix: recover ACP sessions after provider disconnects) as the base behavior rather than resolving around it.

  • Main's recovery migration remains 00082_schema.sql, byte-for-byte.
  • The historical Loop migration moves to 00083_schema.sql; the extension lifecycle/index migration moves to 00084_schema.sql. Atlas history remains append-only and gap-free.
  • Daemon and HTTP integration fixtures use the generalized terminal-history import API, including completed, failed, and canceled outcomes.
  • The new runtime recovery fields remain in the flat session metadata JSON contract. Provider execution settings are grouped internally in one optional embedded state so SessionMeta stays below the linter's large-value threshold without changing persisted field names.
  • Recovery startup and failure persistence were split into focused helpers, preserving the error chain and retry behavior while keeping the coordinator readable.
  • Dead prompt-pump code and post-rebase lint drift were removed instead of suppressed.

Documentation and recording workflow

  • Updated .demo-video.yaml and the v0.3 demo-video series plan with the new routes.
  • Added a durable QA charter, journey, content-addressed scenario, and dated run report.
  • Updated the official Compozy Loop skill with historical-run, recorded-state, aggregate, and read-only guidance.
  • Corrected the QA report so it no longer claims a full gate for a commit that was changed afterward.

Review remediation

The reviewer-subagent pass and the subsequent CodeRabbit/Greptile audit produced concrete fixes across the implementation:

  • made related Loop-history imports atomic;
  • validated parent lineage and every cross-workspace history reference;
  • preserved SQL error identity;
  • filtered historical runs from every live Goal and promotion selector;
  • made session-Goal uniqueness apply only to live rows;
  • added extension lifecycle generation fencing;
  • fixed historical UI polling/ticking after the feat: make loop runs legible and task lists calm #452 rebase;
  • removed an unreachable deduplication map and discarded stderr assignment;
  • centralized task terminal-status mapping and named repeated seed statuses/paths;
  • expanded negative permission and all-nonterminal-status coverage;
  • added canonical regressions for history lineage, Goal projections, report targets, aliases, hook chronology, and seed replacement.

Two findings were dispositioned without a code change:

  1. sqlcgen/models.go is generated by sqlc v1.31 as one model file; sqlc has no per-model output split, and moving a single model would not bring the generated file below 500 lines. The handwritten source limit remains satisfied.
  2. --replace cannot be one transaction across SQLite and Git/filesystem operations. Its contract is explicit, ownership-safe, deterministic, and repairable; the related SQLite Loop histories are now imported atomically as a batch.

Verification

Per review direction, the exact rebased head was checked locally with focused commands only. The full monorepo gate is delegated to CI.

Focused checks completed successfully:

  • make codegen-check
  • scoped make go-lint for internal/demoseed, internal/extension, internal/loop, internal/task, and internal/store/globaldb — 0 issues
  • race-enabled extension lifecycle and manager generation-fence tests
  • race-enabled Loop history import tests
  • race-enabled GlobalDB schema, history, task, Goal projection, Goal target, and origin-alias tests
  • race-enabled demo-seed replacement and hook-order integration tests
  • post-fix: recover ACP sessions after provider disconnects #454 race-enabled session metadata, permission resume, prompt recovery, reconciliation, provider execution, native descriptor, and full demo-seed integration tests
  • full make lint on the rebased head — Go 0 issues, Bun formatting/lint clean across 5,499 files, production source-size policy clean
  • test-convention checks for the changed canonical tests

make gate-full was intentionally not run locally for this final head. CI is the authoritative full-gate execution.

The earlier isolated real-runtime QA remains documented in docs/qa/reports/2026-08-22-demo-seed-history.md:

  • two --replace runs preserved all tracked counts and stable IDs;
  • a real daemon kept all imported Loop runs historical and launched no coordinator;
  • aggregates reported live: 0 and the UI showed Active now 0 / Past 7;
  • historical list/detail pages showed fixed elapsed time, historical copy, and no live controls;
  • mutation of historical state was rejected;
  • Goal, worktree, memory, notifications, tasks, automation, transcript, and observability surfaces were read through public interfaces;
  • an unowned-directory replacement was refused while preserving its sentinel file;
  • QA evidence audit passed with zero blockers and zero warnings;
  • teardown recorded clean: true.

Impact

CLI and configuration

  • go run ./scripts/demo-seed produces the complete deterministic world.
  • --replace has stronger ownership and cleanup semantics.
  • No config.toml key, default, alias, or deprecated setting changed.

HTTP, OpenAPI, and generated clients

  • Loop-run payloads include historical: boolean.
  • OpenAPI and generated TypeScript contracts are updated.
  • Existing mutation routes reject historical rows.

Web

  • Loop list/detail surfaces distinguish stored history from live runtime work.
  • Active aggregates, polling, SSE, elapsed time, labels, and action availability follow the historical contract.
  • The feat: make loop runs legible and task lists calm #452 roster/briefing/timeline architecture and server-side ranking remain authoritative.

Storage

  • Main migration 00082 owns ACP runtime recovery state from fix: recover ACP sessions after provider disconnects #454.
  • Migration 00083 adds loop_runs.historical.
  • Migration 00084 adds the extension lifecycle token and narrows active session-Goal uniqueness to non-historical rows.
  • Existing migration bytes remain untouched; all additions are append-only.
  • Imports, cleanup, reads, and deletes remain workspace-scoped.

Native tools

  • No native tool ID, toolset, descriptor, schema digest, risk flag, or capability gate was renamed.
  • Loop read paths inherit the historical contract; control paths reject historical rows.

Extensibility and hooks

  • No Loop hook ID, extension resource, MCP sidecar, bridge SDK contract, or config lifecycle key was added.
  • Extension registry lifecycle state now fences stale crash-loop generations.

Workspace data isolation

  • Historical runs, their references, cleanup, imports, reads, aggregates, and deletes are workspace-scoped.
  • Cross-workspace lineage and references are rejected.
  • Seed replacement refuses unowned filesystem roots.

Official Compozy skill

  • skills/compozy/references/loops.md documents historical-run behavior and agent-safe control rules.

Suggested review order

  1. internal/demoseed/ — fixture shape, ownership, and replacement.
  2. internal/loop/run_history_import.go — domain contract.
  3. internal/store/globaldb/global_db_loop_history_import.go — batch transaction and reference validation.
  4. migrations 00083 and 00084, plus Goal/Loop queries — live/history boundaries.
  5. internal/extension/manager_failure_state.go and registry lifecycle files — stale-generation fence.
  6. daemon/control services and web/src/systems/loops/ — runtime and UI truthfulness.
  7. docs/qa/ and skills/compozy/references/loops.md — verification and agent contract.

Breaking-change and delete targets

  • Deletes the obsolete monolithic internal/demoseed/scenario.go fixture.
  • Replaces completed-only task-history import naming and behavior with terminal-outcome history.
  • Adds the required historical field across the Loop storage/API/client contract.
  • No compatibility alias, dual field, schema fallback, or old-state repair path is retained.

Checklist

  • Initial Claude Code implementation completed and expanded into a full seed
  • Six focused reviewer subagents completed their review
  • Branch rebased onto main including feat: make loop runs legible and task lists calm #452 and fix: recover ACP sessions after provider disconnects #454
  • Final post-rebase CodeRabbit and Greptile findings audited and remediated or dispositioned
  • Focused race, lint, integration, and code-generation checks pass
  • QA tracker records the isolated real-runtime scenario as passing
  • Full make gate-full on the exact head — delegated to CI

Merge Risk: 🟠 High · up to 1824b

This PR adds historical Loop-run data and replacement seeding, but the current head can let imported running or queued history stall promotion of live queued work, while database failures during history import may be misreported as validation errors. Merge should wait until these correctness and diagnostics issues are fixed or explicitly accepted.

Serialize the delayed registry disable with instance replacement.

After the local instance is marked unregistered and m.mu is released, a replacement for the same global extension can be enabled before Line 237. Registry.Disable accepts only the extension name and cannot distinguish the old identity from the replacement (internal/extension/registry.go, Lines 125-127). The stale failure can therefore disable the replacement registry entry and leave local and global state inconsistent.

Preserve the cleanup-before-disable ordering, but serialize re-registration with this operation or add an ownership/generation-conditional registry disable. A second manager-lock check alone is not sufficient.

The historical = 0 predicate is applied to the candidate row only, not to the blocking subqueries. Both promotion queries exclude historical rows from the outer candidate q but still let historical rows satisfy the active and older NOT EXISTS guards. A historical run in a live status, or an earlier historical queued run, therefore suppresses promotion of genuine live queued runs for that workspace_id and loop_name, permanently, because historical runs never change status.

Rename the local variable that shadows the store package.

Line 263 declares a local variable named store. The file imports the package github.com/compozy/compozy/internal/store under the same name and uses it at line 246 and line 314. Inside assertSeedMemoriesReadable the package is now unreachable. A later edit that needs store.SessionMetaFile in this function fails to compile for a non-obvious reason. Review remediation audit — 536cdde6

The branch was rebased onto main after #452, then the current CodeRabbit and Greptile output was downloaded through .codex/scripts/coderabbit-review-graphql.sh and checked against the rebased code. All nine open review threads have replies and are resolved.

Greptile

  • Parent run lineage is unvalidated — fixed. Imported parents cannot reference self, must exist, and must belong to the same workspace. Related histories import in one immediate transaction after all run rows are inserted. Tests cover missing, foreign, and valid parents.
  • Replacement can leave partial state — addressed at the supported boundary. Related SQLite Loop histories now import atomically. The explicit --replace operation remains ownership-safe, deterministic, idempotent, and repairable, but does not claim an impossible transaction spanning SQLite, Git, and the filesystem.
  • Final gate status is inaccurate — fixed. The QA report and PR now distinguish the earlier QA evidence from focused checks on the exact final head; make gate-full is delegated to CI.

CodeRabbit inline findings

  • Iteration cap does not match generation history — fixed at 3.
  • Hook event timestamps collapse — fixed with deterministic, strictly ordered timestamps and an integration invariant.
  • SQL lookup failures are mislabeled as validation — fixed. SQL errors keep their cause through %w; foreign workspace results alone become validation errors.
  • Historical session Goal conflicts with live uniqueness and selection — fixed in migration 00083 and every live selector, including newest Goal, projection, report target, origin alias, and promotion queries.
  • Generated sqlcgen/models.go exceeds 500 lines — dispositioned. sqlc v1.31 emits one model file and has no per-model split; extracting one type would leave the generated file above 2,000 lines and break generated ownership. Handwritten production files remain within the limit.
  • Historical run usage can keep ticking — fixed through the feat: make loop runs legible and task lists calm #452 rebase integration: historical rows are Past, isLive is false, elapsed time is fixed, and SSE/polling are disabled.

CodeRabbit outside-diff findings

  • A stale crashing extension generation can disable a newer generation — fixed with a persisted lifecycle token. Install/replace/enable/disable rotate the token, and crash-loop disable is conditional on the captured generation.
  • Promotion/runtime Goal subqueries admit historical runs — fixed across the active and older-run selectors.

CodeRabbit nitpicks

  • removed the unreachable history-import seen map;
  • centralized the terminal task-status mapping;
  • replaced repeated seed run-state strings with named constants;
  • replaced repeated memory path fragments with named fixture constants;
  • removed discarded stderr assignment;
  • renamed the misleading local test variable from store to memoryStore;
  • added a negative no-write permission case and coverage for every nonterminal task status.

Focused verification on the rebased head

  • make codegen-check
  • scoped make go-lint — 0 issues
  • race-enabled extension lifecycle and generation-fence tests
  • race-enabled Loop history import tests
  • race-enabled GlobalDB schema, history, task, Goal projection, report-target, and origin-alias tests
  • race-enabled demo-seed replacement and hook-order integration tests

The final reviewer-subagent pass reported PASS after checking the remaining Goal selectors and both new live-resolution regressions. Per maintainer direction, the full make gate-full is left to CI.

133-146: 📐 Maintainability & Code Quality | 🔵 Trivial | ⚡ Quick win

Add named constants for the sessions that other files reference by index.

scenarioSessionIDs is consumed positionally outside this file. internal/demoseed/seed.go line 176 builds the suggested web path from scenarioSessionIDs[3], and internal/demoseed/seed_integration_test.go reads scenarioSessionIDs[11] and scenarioSessionIDs[5]. If an entry is inserted or reordered here, those call sites silently point at a different session and the demo link or assertion becomes wrong without a compile error.

Declare the referenced identifiers as named constants and build the slice from them.

216-247: 🚀 Performance & Scalability | 🔵 Trivial | 💤 Low value

Consider a set-based session ownership check.

importLoopHistoryGoalTurns runs one SELECT workspace_id FROM sessions per turn inside the import transaction. The seed imports many runs in one batch, so the query count grows with the total turn count. A single lookup that collects the distinct session ids and validates them once keeps the transaction short.

This is not a correctness problem at the current fixture size. Treat it as optional.

Post-#454 review remediation — b867825d

The two unresolved inline findings are fixed, replied to, and resolved:

  • the changed extension-schema tests now use named Should … subtests and pass with -race;
  • scripts/postinstall.sh removes only symlinks and refuses non-symlink targets. A temporary integration lab proved that a local directory and sentinel remain intact while an old symlink is replaced.

The review-body-only findings were also audited:

  • Positional session IDs — fixed comprehensively. All 12 seeded session IDs now have named constants, and every numeric scenarioSessionIDs[n] consumer was removed. The slice remains only for ordered iteration and result reporting.
  • Set-based Goal-turn session lookup — no code change. CodeRabbit marked this optional and not a correctness issue. The current deterministic fixture imports two Goal turns, while the existing per-turn lookup preserves precise missing-session and cross-workspace errors with minimal transaction logic. A dynamic set query would add complexity without measurable benefit at this scale; it should be revisited only with profiling evidence or materially larger imported ledgers.

Focused evidence on the exact head: demo seed integration passed, the two GlobalDB schema tests passed with -race, bash -n passed, the postinstall preservation lab passed, scoped Go lint reported 0 issues, and full make lint passed. The full repository gate remains delegated to CI.

@greptile-apps review the latest head b867825d.

CodeRabbit incremental finding — e5929ed0

The outside-diff replay finding was valid and is fixed in production. submitPromptInReservedSlot had already attached the pending resume replay to dispatchMessage, then attached the same block a second time immediately before driver.Prompt.

The canonical resume helper now requires exactly one opening and one closing replay marker. The focused test failed before the production fix with resume replay start markers = 2, want 1, then passed after removing the duplicate append. TestPromptRuntimeRecovery, the seed hook-order case, focused Go lint, test-shape checks, and full make lint also pass on the new head.

Fixed the frontend CI typecheck failure in 3994c7d9. Root cause: the canonical LoopRun test fixture predated the now-required historical wire field. The fixture now defaults historical: false, matching the runtime contract.\n\nFocused evidence on the exact change:\n- web Turbo typecheck: passed\n- web Vitest: 688 files / 5,974 tests passed\n- make bun-lint: passed with zero warnings\n- make bun-typecheck: passed\n- make bun-test: passed\n\nPer project direction, the full gate remains CI-owned and was not run locally.

Fixed the Go race-shard regression in 1ab24120. The #454 recovery schema added runtime_generation and runtime_recovery_json; four manual scanSessionInfo fixtures and the canonical sessions-column inventory still modeled the pre-#454 69-column layout. That caused the four direct scan failures plus the schema assertion, followed by package-timeout cascades reported by gotestsum.\n\nRemediation:\n- added both recovery columns to every manual scan fixture in canonical scan order\n- asserted runtime generation decoding\n- added both columns to the complete sessions schema invariant\n\nFocused evidence:\n- exact five failing tests with -race: passed\n- Go lint: 0 issues\n- full local package attempt produced no further assertion failure before the suite's local 10-minute timeout; CI remains authoritative for the full 60-minute shard\n\nNo local gate-full was run.

Resolved the remaining Go race shard timeout at the test-structure root.

The two full-history automation suggestion migration fixtures were nested under a parallel parent while all migration helpers share a process-wide lock. Under the full race shard, that queued the expensive v19/v20 upgrades behind parallel suite contention until the package hit its 30-minute timeout.

I moved the unchanged migration assertions into a dedicated serial suite; no timeout was raised and no coverage/assertion was removed.

Focused verification on commit 0b193340:

  • CGO_ENABLED=1 go test -race ./internal/store/globaldb -run ^TestGlobalDBAutomationSuggestionMigrations$ -count=1 -timeout=5m -parallel=4 — pass (57s)
  • CGO_ENABLED=1 go test -race -p 1 -parallel 4 ./internal/store/globaldb -count=1 -timeout=30m — pass (15m43s)
  • make go-lint — pass, 0 issues

The full gate remains delegated to CI as requested.
